海上采油企业内部专业化维修队伍管理的探索与实践

摘　　要：为了突破国外进口设备厂家的技术保护壁垒、快速修复关键设备的故障和节省高昂的维修费用,海上采油企业探索实践如何组建和管理一支企业内部专业化维修队伍。按照“引进、消化、再创新”的思路,系统化探索了人员选拔、培训、工作流程、队伍管理和激励等方面。通过故障处理、大修和安装调试等项目,掌握了透平发电机组、压缩机组等大型进口设备的自主维修技能,缩短关键设备故障修复时间,提高生产效率,达到降本、提质和增效。How to set up and manage an internal specialized maintenance team was explored by the offshore oil production enterprises,in order to break through the technical protection barriers of imported equipment manufacturers,quickly repair key equipment and save high maintenance costs.According to the idea of“import,digestion and re-innovation”,personnel selection,training,workflow,team management and incentive were systematically explored.Through troubleshooting,overhaul,installation and commissioning,etc.,the independent maintenance skills of large-scale imported equipment such as turbine generator sets and compressor sets were mastered,the time for repairing key equipment failures was shortened,and the production efficiency was improved.The cost reduction,quality improvement and efficiency increase were achieved.
