摘　　要：针对医院患者医疗欠费比例逐年增加的问题,项目组运用精益A3管理工具,从不同维度对近三年患者医疗欠费情况进行统计分析。组织跨部门讨论,借助鱼骨图等质量工具,找出影响患者医疗欠费的人、制度、流程等方面问题,借助信息技术,逐步建立一套可视化的欠费催讨管理系统。试运行期间患者医疗欠费比例从2017—2019年的0.9‰降低到2020年1—9月的0.39‰。In view of the increasing proportion of patient arrears in the hospital,the project team used lean A3 management tool to conduct statistical analysis of the patient arrears in the past three years from different dimensions.Through cross-department discussion and fishbone chart,the personnel,system,and process contributing to patient arrears were identified.With the help of information technology,a set of visual arrear management system was gradually established.During the trial operation period,the proportion of patient arrears decreased from 0.9‰in 2017-2019 to 0.39‰in January to September 2020.
