从放疗中心的运营分析到医院精细化管理的探索

摘　　要：目的通过对医改新形势下某三甲医院放疗中心的运营分析,进行医院精细化管理的探讨。方法调研某三甲医院2019年12月—2021年12月放疗中心运营情况,包括住院工作量、病房床位运行效率、科室损益以及病种管理等分析其运营状况。以患者为中心,分析患者全流程动线并进行针对性改善。结果放疗就诊效率(process cycle efficiency,PCE)从12.38%提升至20.93%,提升了8.55%,放疗效率(放疗9 d限时完成率)从20.41%提升至48.39%,提升了27.98%。结论对医院平台科室进行详细的运营分析以及流程跟踪梳理,找出薄弱点并改善,可为医院管理者提供有力决策依据,逐步实现医院的高质量精细化管理。Objective To explore the refined management of the hospital by analyzing the operation of a radiotherapy center in a tertiary hospital under the new situation of medical reform.Methods Investigated the operation of radiotherapy center in a third class A hospital,including hospitalization workload,operation efficiency of wards and beds,department profit and loss and disease managemen t,and analyzed its operation status.Centered on the patient,analyze the patient's whole flow line and make targeted improvement.Results The process cycle efficiency(PCE)of radiotherapy increased from 12.38%to 20.93%,with an increase of 8.55%.The efficiency of radiotherapy(completion rate within 9 days of radiotherapy)increased from 20.41%to 48.39%,with an increase of 27.98%.Conclusion Detailed operation analysis and process tracking of hospital platform departments can provide strong decision-making basis for hospital managers and gradually achieve high-quality and fine management of the hospital.
