摘 要:目的探索PDCA循环对降低平均住院日的干预效果。方法无锡市第二人民医院2020年起通过一系列持续管理措施拟降低平均住院日指标。2021年在前期内部流程优化的基础上,调整绩效评价方案,增加实施新的干预措施。结果2020年平均住院日8.7d,比2019年同期下降0.7d;2021年度与2020年度相比平均住院日下降0.4d,床位使用率上升9.4%,周转次数增加7.2%,出院人均费用下降7.3%。结论通过PDCA循环,优化内部流程及调整绩效评价方案,持续降低医院平均住院日,2021年度与2020年度相比运营效率得到有效提升。Objective:To explore the intervention effect of PDCA cycle on reducing the average length of hospital stay.Method:Wuxi Second People’s Hospital planed to reduce the average length of stay index through a series of continuous management measures from 2020.In 2021,based on the optimization of the previous internal process,the performance evaluation program was adjusted and new intervention measures were added.Result:The average hospital stay in 2020 was 8.7 days,a decrease of 0.7 days compared to the same period in 2019;Compared with 2020,the average hospitalization days in 2021 decreased by 0.4 days,the bed utilization rate increased by 9.4%,the turnover frequency increased by 7.2%,and the per capita discharge cost decreased by 7.3%.Conclusion:Through PDCA cycle,the internal process is optimized and the performance evaluation scheme is adjusted to continuously reduce the average length of hospital stay,and the operation efficiency in 2021 was effectively improved compared with that in 2020.
