摘  要:船舶维修是船舶全生命周期的重要组成部分,为减少维修过程中不必要的浪费、缩短维修周期,文章提出了“六化模型”,分别是关键进程显性化、独立进程并行化、所有流程精细化、作业团队和人员优化、规划/实行扁平化和关键进程实时化,对船舶维修进行流程再造,并在实际抢修过程中采用该模型。案例应用结果表明,采用该六化模型,与传统修理流程相比,预估198天的维修周期将大幅压缩至45天,具备较好的工程适用性。Ship maintenance is an important part of the full life cycle of ship.In order to reduce unnecessary waste during the maintenance process and shorten the maintenance cycle,this paper proposes the six-facet model,including key process exploitation,independent process parallelization,all process refinement,operation team and personnel optimization,planning/implementation flattening,and key process real-time response.It is to re-engineer the process of ship maintenance and adopt this model in the actual maintenance process.The application results of the cases indicate that using the six-facet model proposed in the paper significantly reduced the maintenance cycle from the estimated traditional maintenance process of 198 days to 45 days,showing great engineering applicability.
