基于整流化的精益生产改善方法应用研究——以某TR产品装配线为例

摘  要:针对某TR产品装配线存在产能不足、物流路径混乱、生产线不平衡、生产周期长等问题,探求整流化方法对生产系统进行精益改善。通过秒表测时、工序内作业拆分、生产线布局分析、瓶颈工序改善等方法在降低人员技能需求水平的基础上,实现物流路径缩短51%、效率提升55%以上。同时转变生产模式,形成小专线模式,使装配生产线的产品能够流动生产,提高生产线的柔性和计划保障能力。In response to the problems of insufficient production capacity,chaotic logistics paths,unbalanced production lines,and long production cycles in the assembly line of a certain TR product,we explore rectification methods to improve the lean production system.By using methods such as stopwatch time measurement,task splitting within the process,production line layout analysis,and bottleneck process improvement,logistics paths can be shortened by 51% and efficiency can be increased by over 55% while reducing personnel skill requirements.At the same time,we transform the production mode and form a small dedicated line mode to enable the flow production of products on the assembly production line,improving the flexibility and planning guarantee capability of the production line.
