摘 要:产线改造作为主机厂投入新车型和车型改款升级的重要手段,其潜在的各项风险对工厂的正常运营带来极大的挑战。为合理控制整车产线改造项目过程中的变化点,文章以某一整车项目产能提升生产线改造为例,结合失效模式与后果分析(FMEA)工具和风险管理要素全面分析了其潜在风险,并建立起FMEA打分矩阵评审了各风险项的严重度、频度和探测度,确定了各风险项的控制优先级,同时针对性地提出了一系列风险应对措施。现场实践表明,FMEA的应用显著提高了整车产线改造项目的风险管理水平,有效降低了项目实施风险。As an important means for original equipment manufacturers to invest in new vehicle models and upgrade vehicle models,the potential risks pose great challenges to the normal operation of the factory.In order to reasonably control the changes in the process of the vehicle production line renovation project,this article takes the production line renovation of a certain vehicle project to increase production capacity as an example,and comprehensively analyzes its potential risks using failure mode and effects analysis(FMEA)tools and risk management elements.An FMEA scoring matrix is established to review the severity,occurrence,and detectability of each risk item,determine the control priority of each risk item,and propose a series of targeted risk response measures.On site practice show that the application of FMEA significantly improves the risk management level of vehicle production line renovation project and effectively reduces project implementation risks.
