摘  要:针对某机车柴油机公司连杆加工过程,以价值流为主线,通过绘制价值流现状图发现生产过程中存在的浪费,应用"5Whys"方法追踪浪费根源,根据"ECRS"原则提出改进方案,绘制出未来价值流图,运用"PDCA"方法进行持续改进。实践证明,通过这三种方法的综合应用,缩短了连杆加工周期和在制品库存天数,提高了增值比率,降低了车间运作成本,提高了生产效率。By doing a research on manufacturing process of diesel engine in a Locomotive Company,value stream was taken as a mainline to find waste phenomenon in manufacturing process by mapping the current value stream,and then 5 Whys method was used to track the root cause of waste,and by ECRS rules improvement programs were proposed and future value stream was formed consecutively.The company finally achieved continuous improvement with PDCA method,shortening the total production cycle time,cutting down the work-in-process rods and increasing the value-added ratio.As was proved by practice,the application of VSM increased the production efficiency of shops and cut down the costs.
