精益单元化生产在多品种小批量装配生产中的实践

摘　　要：多品种小批量制造企业的生产组织特点决定了实施精益单元化生产的难度。提出了构建团队-目标定义-单元设计-单元管控-自主运行(Team-Objective-Design-Management-Operation,TODMO)的精益单元实施路径,通过运用价值流分析图、产品-数量-工艺(Product-Quantity-Routing,P-Q-R)分析法划分产品族、工艺和操作标准化,以及建立线边物流等方法,建立了分工协作、动态平衡和自主运行的U型精益单元化生产线,消除了生产过程中的浪费,缩短了产品装配周期,提高了产能,且满足产品交付需求。对多品种小批量的装配生产线建设和优化具有一定的指导意义。The production organization characteristics of high mix low volume manufacturing enterprises determine the difficulty of implementing lean unit.Put forward the implementation path of lean unit of TODMO,through the use of value stream mapping, P-Q-R analysis of product family,process standardization,the establishment of line-edge logistics and other methods,established an U-shaped lean unit of collaborative dynamic balance of labor,independent operation,eliminating waste,shortening the product assembly cycle time,improving production capacity,meeting product delivery requirements.It has a certain guiding significance to the construction and optimization of the assembly production line of high mix low volume.
